What comes after the experiments?
Over recent months, we’ve explored what it means to lead in the age of AI.
The Journey
We started with ambition – with leadership discussions that cut through the hype and filter the noise for clear signals of need and value. That took us to discovery — recognising that AI is already used, often informally and unevenly, across organisations. We then focused on what works — how to identify real use cases, prove value, and decide what deserves further investment to embed and scale.

Taken together, these conversations revealed that the challenge our guest speakers and other leaders grapple with is how to consolidate what their organisation has learned, be clearer with guidance and embed AI into workflow – that continues to then adapt.
The Research
Mainstream research reflects this shift. McKinsey’s latest work shows adoption continuing to rise, yet only a minority of organisations report material value at scale. Cisco’s AI Readiness Index suggests just 13% of businesses qualify as “AI ready” across strategy, data, governance and culture. Microsoft’s Work Trend Index reports widespread use of generative AI by employees — often far beyond any formal policy.
This boils down to a consistent message that appetite and activity are high, whilst structural maturity is lower and uneven.
In several leadership discussions the honest comment was: AI usage and impact (good, bad, hopefully not ugly) is moving faster than our operating model is adapting to integrate it.
The Tensions
A few practical tensions are surfacing.
One is direction. Many firms have pilots underway or pilots complete. But without deliberate prioritisation, they remain fragmented and leaders are not always clear what to do with their localised results. The organisations making steadier progress tend to be the ones that have grouped experiments around specific business problems, and made explicit choices about what to scale, what to redesign, and what to stop.
Another tension is guidance. Responsible AI has moved from rhetoric to daily reality. Privacy, data governance and explainability continue to feature prominently in executive surveys and board discussions. Yet few organisations describe their safeguards as mature. In practice, “good enough” guidance today means something simple and visible: clear principles, clear boundaries, named accountability, and proportionate guardrails for higher-risk use cases.
The third tension is enablement. Tools are advancing quickly. Confidence is not always keeping pace. In more than one organisation, leaders have discovered teams using generative AI in customer communications, market sensitive analysis or colleague performance records without checks or standards. The issue is inconsistency, a lack of transparency and an ability to check how judgement is being applied. Helping people use AI well requires more than access. It requires role-specific skill building, visible leadership modelling, and psychological safety to learn, be able to admit mistakes, consult with others, and improve.
Across all of this sits a clear message. For many teams AI is now part of everyday work. It should be regarded less as an innovation project and more an alignment with organisational design, structure and behaviour.
The Future
The leaders who move confidently into the next phase will not kick-off more concurrent activity with new tools. They will be those willing to slow down enough to make sense of what is happening – to clarify focus and ownership, strengthen data foundations, simplify guidance, and invest in team skills and behaviours to work confidently and responsibly with AI.
The technology will continue to evolve quickly. How our organisations evolve to best leverage it is the test.
